Thank you all! This is really good advice and a super hard decision! You are right, I don’t need to make a decision today. I will do some hard thinking! I suppose if I do re-home the cut I could get one in a different color in the future .....
I love what's going on here, so I thought I'd share mine too (bare in mind that a couple of my Birkins are still in their boxes, I couldn't get hold of myself to take them out for a quick shot and then put them back in *ahaha*)

It sounds like you're trying to create a capsule collection? If so perhaps this thread might be a good read/useful. Alternatively, also this thread here.
If I were trying to create a capsule collection, I would want to fill these needs:
Daily non-work bag, can carry everything I need for a day out, say, exploring a city - for me this is Kelly 28. Black or Gold (I have both). The Kelly 28 is a perfect bag IMO. The Bolide 31 is also a GREAT option.
Work bag - can carry a laptop - honestly H falls down here but I'll say Garden Party, also Black or Gold (I have both).
Non-formal bag for evenings, dinners, or days when I carry less - Kelly 25. I would say a jewel tone here - raisin and Vert Cypres do the job for me.
More formal clutch - Medor or Egee (that's as formal as I get). Maybe Black Box, or break the rules and do a shiny exotic.
Cross-body mini bag - Evelyne TPM. You can do a bright color here. I wear my Gold and BE most.
Larger cross-body bag for errands, dog walks, etc: Evelyne 29. Maybe a nice neutral here (mine's black, but I have Noir and gold in almost every bag, I'm very boring).
Running around "nicer" mini bag - Mini Bolide. As much as I love the Mini Kelly, this is a more useful bag IMO.
Tote: Birkin 30 or 35, take your choice. One of both is ideal!

To add to this and to edit more specifically, for me an ideal only-H capsule would be - limiting it to 10 because any more than that can't be called a capsule IMO:
1- Kelly 28 retourné, Noir or neutral
2- Kelly 25 sellier, neutral/jewel tone/bright/exotic
3- Kelly mini or evening clutch like Egee or Medor (depending on your evening needs and whether you can use a mini K at night), Noir Box or alli/croco bright
4- Birkin 30, Noir/neutral/jewel tone
5- Birkin 35, Barenia/Noir/Gold
6- Evelyne TPM, any color, mini Bolide, or mini Lindy (crossbody runaround)
7- Garden Party 36, neutral (work or mom bag....if you don't need either, sub in any larger bag like a K35, Victoria, Steve, Initiale, Wallago, etc.)
8- Bolide 31/35/37, any color
9- Evelyne 29, any color (if you don't need a crossbody bag this big, you could substitute the TPM and choose a different mini bag above)
10 - *Bag #10 should be something different or funky - a vintage, or a really big or really small bag depending on your needs and taste. Maybe a Passe-Guide, or a Picnic version of a bag you love, or a Lydie, a Drag, a Cargo version, or a big unlined bag like a large Pico, Double Sens, or Massai. Or a Toolbox!
With these 10 bags you should be able to cover just about any situation IMO. (Yes, I left out the B25 because although I like it, I do not find it functional in a practical way. The smaller bags with straps work a lot better, again, just IMO. Same with smaller Picotins, for me, they are cute but not functional. Also IMO, I would stick with the more durable leathers for all daytime bags.)
What should every *collector* have, as opposed to a practical capsule? That's a whole other thread!!

I am a little obsessed with ‘capsule’ collections, and not just H bags, but with shoes, coats jeans etc.
My capsule bag collection
Day bag : Kelly 28/32 in noir (or other neutral) for winter and/or gold for summer ( I don’t carry laptops in it, though iPad is fine.)
Cross body bag for shopping, walking around town, sight seeing etc: mini Kelly or k25 both of these are great for lunches, brunches and casual drinks. Again I need two versions, a dark one and a summer colour.
Evening bag: I rarely have use for anything really formal, and a KP works well for most cases. A vintage clutch n box may also work because KP is now playing hard to get.
Travel bag: I don’t mean for plane travel which would be way too cumbersome-but a beat up birkin in one of the larger sizes and heritage leathers. I got a dark blue box - it only gets used if I travel by car.
Holiday bag: I would love to get my hands on a small pic nic Kelly. For the time being I make do with my scarves tied into make shift summer holiday bags. I use a fourbi for some structural support.

Following the discussion on capsule bags in the Unpopular Opinion thread, here’s my contribution.
I dislike repeat styles so I picked a size that is suitable for the bag‘s particular style and my use. I wear a lot of black and blue (not a euphemism
) with sprinklings of camel, white and occasional green and pinks for summer.
1. Shoulder Tote : Clemence Gold / Orange Double Sens 45, for office, shopping, travel. When I am feeling cheerful, I flip the bag and have the orange side out.
2. Hand-held Tote: Black Togo BPHW B35 with rouge-de-coeur interior for shopping, travel.
3. Shoulder / Hand-held / Cross-body (w custom 105cm black canvas GHW strap): Black Togo BGHW K32 with rouge-de-coeur interior for just about everything (aside for formal events).
If I were to live in the age when women had only one bag all her life, K32 would be the one due to its versatility.
4. Small Shoulder / Cross-body: BF GHW Saut H 25 for city walks, running errands. My useless but pretty bag.
If I have to round it to 5, I would get a Bolide 31 in med/dark blue with GHW. My suspicion is that the Bolide would be the only bag left at the end and one needs to pry it off from my cold, arthritic hands.

2. Plume 28 in brown box leather - l don’t want to admit it but this 20 year old preloved find may be my favourite. And it makes me really want another bag in box leather
3. Kelly 25 in swift mauve sylvestre - l use this when l want to get motivated at work, and for some weekends. It’s my H-appy bag
4. Constance 24 in epsom graphite - super easy and convenient, l foresee this to be my travel bag
I have a Chanel classic flap and a vanity that l hardly ever use.
I would to love to use all my bags frequently but even with these 6 l am struggling.
I would love to add one Kelly/birkin a year as a ‘reward’ for myself, but shudder to think that after 10 years l will end up with 16 bags??! Well maybe it isn’t such a bad problem to have, hahaha

Why would you not want to admit it? I would totally advertise (loudly to all my SAs
) that my Box bags are definitely my favourites. I love Box much more than any exotics too.
